Demons are people who were tortured into suppressing their positive emotions. Undead had a psychic amputation of their positive emotions. Liches performed psychic self-amputation, and you can only become one if you destroy everything you love.
Demons are redeemable, but undead aren’t, because there’s not enough left to redeem. At least in this setting, you can’t be motivated by other people’s well-being unless you can feel some kind of positive emotion towards them.
I don’t think it’s possible for demons to become undead. But how come nobody’s even tried to invent a demonic equivalent to psychic amputation? If I was a big evil demon forcing lesser demons to obey me, I’d want to make sure they couldn’t turn good and start having qualms.
